Most leadership training was built for a different world. Clear hierarchies. Known processes. One right answer, if you dig hard enough. That world is dissolving underneath leaders everywhere, often faster than their training has caught up with.
Most leaders have never actually been taught the difference between two kinds of problem. A complicated problem has a right answer. It’s findable, with the right expertise, if you look hard enough. Cause and effect are traceable. A complex one doesn’t work that way. Cause and effect only become visible in hindsight. There’s rarely a single right answer waiting to be found. The only way through is to act, watch how the system responds, and adjust. You can’t analyse your way to certainty before you start.
It gets harder still. Most organisations get led as if they were unitary, one set of goals, everyone rowing the same direction once the strategy’s been explained clearly enough. Real organisations are rarely that simple. They’re pluralistic at best, different groups with genuinely different interests and very different amounts of power. At their most strained, they’re openly coercive. Whoever’s currently winning the argument decides where the cuts land, or which direction wins, regardless of what was said in the all-hands.

Once you can name which condition is actually missing, you stop being surprised by that gravity and start working against it on purpose.
Once you know what’s missing, the next skill is innovation. Finding what to do about it without reaching for an expensive new system every time. Most of what a complex organisation actually needs to move already exists inside it, or one connection away, a team nobody’s asked, a process running quietly somewhere else, expertise sitting unused two desks over. You’ll learn a small set of structured techniques that break the fixed thinking holding your team in place. They uncover genuinely useful, transformative moves, and generate real, fundable innovation out of what you’ve already got, instead of waiting on next year’s budget for a £500k fix that may not even solve the actual problem.
You’ll learn to frame what you’re asking people to do so it survives contact with complexity. A task list works in a complicated world. In a complex one, the situation shifts faster than any instruction sheet can keep up. People need to understand the “why” deeply enough to improvise well when the plan no longer fits. We’d call that having enough requisite variety as a leader, enough range to actually match what your organisation keeps throwing at you, rather than running out of road the moment things deviate from script.
And you’ll learn a set of deliberate moves for taking real agency back, inside a system that often feels like it’s working against you. Seeing friction that’s become invisible through repetition. Telling what’s genuinely fixed, by safety or regulation, apart from what’s just calcified habit dressed up as policy. Building the kind of shared ownership that ensures a change effort endures long after your attention has moved on to the next thing.
