We see what's
beneath the
surface.

We help leaders and organisations work wisely with complexity, so they can create meaningful change and innovation that takes root and endures.

OUR NAME

91% of an iceberg sits below the waterline.

That hidden mass shapes everything above it. It's more than a metaphor for us. It's a guiding principle.

It speaks to the unseen structures that shape behaviour inside organisations. The unrealised capability in teams, waiting to be surfaced. The untapped systemic conditions that decide whether innovation thrives or disappears.
Our name is a reminder of the richness that remains untold. Not because it isn’t there, but because it hasn’t yet been brought into view.

WHO WE ARE

A small, boutique innovation and change consultancy, based in Cirencester, the capital of the Cotswolds.

Most people see change as a straight line from A to B. We see a system at play: messy, tangled, and deliciously complex, because that’s closer to the truth of how organisations actually work.

That’s why we don’t offer quick fixes. We get into the mess with you, untangle it, and build maps that make complexity navigable. It’s how innovation sticks and capability lasts, because a map only works if it has the requisite variety to match the ground it’s covering.

WORKING WITH THE SOURCE

Our roots go back further than most consultancies' methodology.

Our thinking traces back to Kikass, one of the most innovative charities of the 2000s. Change and transformation aren’t a service line we picked up, they’re in our DNA.

That matters because of who you actually work with. Not a graduate three years out of a training programme, repeating a playbook someone else wrote. You work directly with the people who’ve spent decades developing the thinking itself, and are still developing it, because complexity doesn’t stand still and neither should the way you work with it.

Tried and tested, yes. But never fixed. That’s not indoctrination, it’s practice.

It speaks to:

The unseen structures that shape behaviour inside organisations

The unrealised capability in teams, waiting to be surfaced

The untapped systemic conditions that determine whether innovation thrives or quietly disappears

Innovation and culture don't happen by force. They emerge.

Yet too often, good ideas never take root because the system isn’t ready to receive them.

We believe that organisations already have the potential for lasting, meaningful innovation. What they need is the capacity, confidence, and conditions to bring it to life.

We believe that when people think systemically, innovate purposefully, and build capability, change becomes sustainable. Organisations evolve from the inside out.

We're not traditional consultants. We don't drop in with a report and disappear.

We work as mapmakers and guides. We help you make sense of the systems you are part of and see what is really shaping how people behave and how change unfolds.

Our work blends systems thinking, human-centred innovation, and applied psychology (including NLP) to support better decisions, more aligned action, and change that actually works in the real world.

And we stay with you. Not until the project ends. Until the innovation takes root.

We don't consult. We help you see.

Team

Not a hierarchy, a working relationship. Three different strengths held together by conversation that actually builds something generative, and a way of thinking that goes back further than most consultancies’ methodology.

Keynote Speaker

A different way to open a room. Not a motivational talk, a genuine reframe, the kind that has people thinking differently about their own system before they’ve left their seats.

Innovation that Sticks

Most ideas die quietly, not from a bad idea but from a system that was never going to let it land. We work with the system first, so the innovation has somewhere to take root.

Capability that Lasts

Skills that get taught rarely get used once the room empties. We build capability that’s still there six months later, because it was built into how people already work, not bolted on top of it.

In good company.

Businesses, governments and charities.

to navigate their most complex challenges.

“I chose systemic innovation because the statistic that 70% of innovation fails was not one I wanted to be on the end of.”

“Bringing Neil into my clients is something I don’t hesitate to do. He will come in and quickly understand the most complex and most critical issues for an organisation and very quickly navigate his way around with diplomacy and humour to help them reach their goals.”

“We’ve now had 1,500 women go through our programme, and we’ve eliminated attrition from that population, which is extraordinary. We have stopped women leaving our organisation once we invest in them in that way.”

“When Neil tips up in an organisation, I think he’s tipping up as a colleague, as someone who wants to collaborate and who genuinely wants to leave a legacy.”

Got a question?

Have a conversation.

Our AI is trained on our thinking, our methodology and our work. Ask it anything about complexity, our programmes, or whether we might be the right fit for what you’re facing. It can even point you to the juicy free stuff if you’d rather start there. It can answer most questions faster than we can. But if you want to talk to a person, it will 100% make that happen. We just might take a little longer to get back to you, because we’re only human.

You’re talking to an AI. It won’t pretend otherwise. But it knows our work inside out and is very friendly.
